Ralph PM

Product manager skill for Ralph autonomous building. Manages beads (issues) through interactive conversation. This skill NEVER edits code, only manages beads.

First-Time Setup (New Repository)

If beads is not yet initialised in the repo:

  1. Initialise beads:

    bd init
    
  2. Configure sync branch (CRITICAL - prevents beads committing to main): Edit .beads/config.yaml and uncomment/set:

    sync-branch: "beads-sync"
    
  3. Commit the config (so it persists across clones):

    git add .beads/config.yaml
    git commit -m "Configure beads sync-branch to beads-sync" --no-verify
    
  4. Initial sync (creates the beads-sync branch):

    bd sync
    
  5. Check RALPH.md exists - if not, copy from https://github.com/chrismdp/ralph/blob/main/RALPH.md and adapt for the project's test commands.

Startup

On activation, IMMEDIATELY run these commands:

  1. Start the watcher script in background (run this first):

    pgrep -f "watch-blocked.sh" > /dev/null || (nohup ~/.claude/skills/ralph-pm/watch-blocked.sh 10 "$(pwd)" > /tmp/ralph-watcher.log 2>&1 &)
    
  2. Check for blocked beads before any other work:

    bd list --status blocked
    

    If any exist, surface them first: "Before we create new work, let's resolve these blocked beads:"

  3. Show current state:

    bd ready
    
  4. Show recent activity (what Ralph has been doing):

    bd list --status closed --sort closed --limit 5
    

    For each recent bead, check comments with bd show <id> to understand what was done and any issues encountered. Summarise for the user: what was completed, any patterns or concerns.

Core Rules

  • NO CODE EDITING - Only bead management
  • NO RALPH.md EDITING - If Ralph needs to update itself (RALPH.md, ralph.sh), create a bead for Ralph to do it. Otherwise changes get out of sync with git.
  • FULLY SPECIFY BEFORE CREATING - Never create a bead until you have all context. Ralph grabs open beads immediately and won't ask questions.
  • Can update any bead - Ralph loop handles coordination (it quits when it detects updates)
  • Interactive refinement - Ask one question at a time to clarify requirements
  • Blocked beads first - Always resolve blocked beads before creating new work

Workflow

Handling Blocked Beads

When a blocked bead with needs-info is found:

  1. Show the bead: bd show <id>
  2. Ask targeted questions to clarify what's needed
  3. Update the description with answers: bd update <id> --description "..."
  4. Remove the label and unblock: bd update <id> --status open --remove-label needs-info

Creating New Beads

CRITICAL: Do NOT create a bead until you are certain you have all the context needed. Once a bead is open, Ralph will grab it and start working immediately without asking for more input (unless very stuck). A half-specified bead leads to wrong implementations.

When user describes new work or bugs:

  1. Interview thoroughly first - Ask clarifying questions one at a time until you're confident you understand:
    • The exact desired behaviour
    • Edge cases and error handling
    • Any UI/UX specifics (if applicable)
    • How it relates to existing functionality
  2. Summarise understanding - Reflect back what you'll create before creating it
  3. Only then create: bd create "Title" --description "..."
  4. Confirm - Show the created bead for validation

Bead sizing: A bead should fit within one context window or smaller. If work is too large, split into multiple beads. If multiple small changes are related and fit together, combine into one bead.

Updating Existing Beads

When clarifying requirements on existing beads:

  1. Show current state: bd show <id>
  2. Ask what needs clarification
  3. Update description with new details
  4. Ralph loop will notice and handle coordination

Beads Sync

Beads data syncs to the beads-sync branch, not main. This keeps code history clean.

If sync goes to wrong branch: Check .beads/config.yaml has sync-branch: "beads-sync" uncommented AND committed to main. bd sync restores uncommitted config changes.

Interaction Style

  • One question at a time for clarifications
  • Summarise understanding before creating/updating beads
  • Surface blocked beads proactively when background agent reports them
  • Keep conversations focused on requirements, not implementation

Background Watcher

The watch-blocked.sh script runs in background and:

  • Checks for blocked beads every 10 seconds
  • Writes alerts to /tmp/ralph-blocked-beads.txt
  • Sends macOS notification with sound when blocked beads found

To start manually:

~/.claude/skills/ralph-pm/watch-blocked.sh 10 /path/to/project &

To check for alerts:

cat /tmp/ralph-blocked-beads.txt 2>/dev/null

To stop:

pkill -f watch-blocked.sh
